Brand strategy discovery ahead of European market entry

THE CHALLENGE

A well-established FMCG brand had built its marketing and product decisions for years around customer personas that had barely been revisited since they were first created. Campaigns that should have landed weren’t performing as expected, and the marketing team increasingly found itself making decisions on instinct rather than evidence. The stakes were raised by a parallel priority: a planned wave of new product launches targeted at establishing the brand’s presence across several European markets for the first time, with no reliable, current view of who its ideal customer actually was even at home.

THE APPROACH

The engagement began by treating the existing personas as a hypothesis to be tested rather than a foundation to be built on. Discovery combined quantitative analysis of existing customer and sales data with qualitative research directly with current and prospective customers, deliberately seeking out where real behaviour diverged from old assumptions. In parallel, a structured category and competitive mapping exercise was run across each target European market, examining positioning, price expectations and category norms. These two strands were brought together into a single brand positioning framework: refined, evidence-based personas paired with market-specific positioning guidance for each priority territory, pressure-tested against the brand’s existing supply chain and distribution realities.

THE OUTCOME

The refreshed personas changed the nature of marketing and product conversations almost immediately, sharpening everything from campaign targeting to product development prioritisation. Brand presence and recognition improved measurably as messaging became more precisely targeted at real customer motivations. On the European market entry front, the brand moved forward with a positioning framework it could defend with evidence rather than optimism. The brand also gained a repeatable model for keeping its customer understanding current going forward.

The discovery work meant we built exactly what our customers needed — nothing more, nothing less. That discipline is the reason adoption happened immediately instead of over years.
